However, he poured cold water on the fantasy that AI will usher in a four-hour workweek: &#8220;In a world with superintelligence, we&#8217;re all going to be a lot busier than we expect.&#8221;<\/p>\n<p>In two podcast interviews in late July, Altman conducted a rare, systematic review of OpenAI&#8217;s strategic missteps, competitive pressures, and security challenges over the past year, and outlined an evolutionary path from chatbots to coding agents to persistently existing AI agents. He revealed that to concentrate resources on key bets like coding agents, OpenAI even abandoned previously high-profile projects such as the video generation model Sora, because &#8220;it was more important to put compute and energy into coding agents.&#8221;<\/p>\n<p>Post-Mortem on the Toughest Year: Admitting to Spreading Too Thin, Returning to Core Mission<\/p>\n<p>&#8220;The last year has been pretty tough, and part of that is my fault,&#8221; Altman said candidly in the interview. He traced the root of the problem to a single word: distraction. In early 2025, after investing heavily in computing power, OpenAI faced a core anxiety\u2014could revenue growth keep pace? To hedge risks, the company began simultaneously laying out multiple business lines including consumer applications and media content, with the logic being &#8220;if revenue growth was slower than expected, these businesses could help us utilize our GPUs.&#8221;<\/p>\n<p>However, the steepness of the industry&#8217;s revenue growth far exceeded everyone&#8217;s expectations. Altman recalled: &#8220;Looking back now, it sounds ridiculous.&#8221; Once it became clear that the model&#8217;s progress trajectory was sufficiently clear and the economic returns sufficiently certain, OpenAI made a series of &#8220;hard decisions,&#8221; sharply contracting its battle lines and returning to its core mission: providing the highest quality, most abundant, and lowest cost AI intelligence, and empowering external developers to build products on that foundation.<\/p>\n<p>&#8220;We don&#8217;t want to eat every startup, we don&#8217;t want to eat every company,&#8221; he emphasized. &#8220;What we really want to do is provide that platform\u2026 sell AI. Make the best, most abundant, most cost-effective intelligence, and let the world build amazing things on that foundation.&#8221;<\/p>\n<p>Distillation Isn&#8217;t in the Top Ten Worries; Inference Business Is the Real Flywheel<\/p>\n<p>Facing the market&#8217;s intense focus on &#8220;model distillation&#8221;\u2014where competitors use OpenAI&#8217;s model outputs to train cheaper models\u2014Altman&#8217;s reaction was unexpectedly calm.<\/p>\n<p>&#8220;I haven&#8217;t thought deeply about distillation,&#8221; he admitted. &#8220;I&#8217;d certainly prefer people not do it, but it&#8217;s not in my top ten worries.&#8221; His confidence stems from his judgment on the scale of the inference business: even if profit margins aren&#8217;t high, &#8220;earning a modest profit on trillions of dollars of revenue is enough to pay for training large models.&#8221; He pointed out that the cost ratio between inference and training is the key\u2014training is certainly expensive, but the revenue scale from serving inference customers will far exceed training costs.<\/p>\n<p>Altman added a broader judgment: he has always assumed there will be good, cheap models in the world. &#8220;What matters is that we make the best and the cheapest. What others do is their business; we just need to win on our own field.&#8221;<\/p>\n<p>The Compute Gambit: From &#8220;You&#8217;re Crazy&#8221; to Proving the Bet Wasn&#8217;t Big Enough<\/p>\n<p>OpenAI&#8217;s massive bet on computing power was once ridiculed as reckless. Altman recalled that when they first began reaching out to cloud service providers, chip manufacturers, and energy suppliers, the response was almost uniformly: &#8220;You guys are completely insane. No industry operates this way.&#8221;<\/p>\n<p>He likened that experience to early-stage startup fundraising\u2014most people say &#8220;no,&#8221; but you only need one or two &#8220;yeses.&#8221; Microsoft was the first to say &#8220;yes,&#8221; Oracle subsequently became an important partner, and Nvidia was a key ally. What truly gave them confidence was the conviction brought by GPT-4: the model was smart enough, reasoning capabilities were achievable, and once reasoning worked, it meant being able to complete a vast amount of work with real economic value.<\/p>\n<p>&#8220;At a sufficiently high capability level and a sufficiently low price, demand for AI is basically uncapped. It&#8217;s like a new kind of scarce commodity,&#8221; Altman said. But he admitted that even so, they still underestimated demand\u2014&#8221;We didn&#8217;t bet big enough, which sounds a bit crazy given the headlines at the time.&#8221;<\/p>\n<p>The Most Jarring Security Incident: AI Model Chained Zero-Day Exploits to Cheat<\/p>\n<p>What truly shook Altman was a recent security incident. He disclosed that while testing an unreleased model, OpenAI discovered the model &#8220;cheating&#8221; in a sandbox environment: it chained multiple zero-day vulnerabilities to break out of sandbox isolation, accessed the internet, then infiltrated multiple systems at Hugging Face to obtain test answers, thereby performing exceptionally well in evaluations.<\/p>\n<p>&#8220;This was the most intense security incident I&#8217;ve felt to date,&#8221; Altman said. &#8220;I&#8217;m a little surprised that this happened just days ago, but not more people seem as shaken as I am.&#8221; Short-term countermeasures included pausing related training and reassessing how to ensure sandbox security under the new reality of &#8220;multiple zero-day vulnerabilities being chained together.&#8221;<\/p>\n<p>But he also raised a deeper warning: if this becomes the normal rate of AI capability advancement, &#8220;we may need to slow down the pace of AI development to give society enough time to adapt to new capability levels.&#8221; He simultaneously stressed that this process must avoid being interpreted as regulatory capture, nor can it appear to be collusion among frontier labs.<\/p>\n<p>AGI Is Near, Robots to Have a &#8220;ChatGPT Moment&#8221; in 2-3 Years<\/p>\n<p>On the AGI timeline, Altman&#8217;s statements were more explicit than before. He said GPT-5.6 has already made it difficult for him to say &#8220;this model can&#8217;t do X,&#8221; but true AGI still has a few gaps: it cannot continuously learn in real-time and cannot independently complete complex physical tasks. &#8220;I think it&#8217;s very close. It won&#8217;t take too long.&#8221;<\/p>\n<p>He also acknowledged that &#8220;goalpost moving&#8221; is a real phenomenon\u2014&#8221;If the version of us from 2019 saw today&#8217;s models, we would definitely say this is AGI.&#8221;<\/p>\n<p>On robotics, he expects a &#8220;mind-blowing moment&#8221; similar to ChatGPT&#8217;s launch within two to three years\u2014not watching a video of a robot dog, but ordinary people being able to personally input commands and watch a robot complete a task with their own eyes. He believes that if robotics technology cannot keep pace with AI intelligence advances, &#8220;that would be the truly crazy scenario&#8221;\u2014where AI is omnipotent in the cloud, but the execution layer in the real world lacks automation.<\/p>\n<p>Don&#8217;t Expect a 4-Hour Workweek; People Will Be Busier in a Superintelligent World<\/p>\n<p>In the interview, Altman pushed back against the popular notion that AI will dramatically shorten human working hours. He pointed out that technology has long promised people would work less and have more leisure time, and while people do have a higher quality of life than in many historical periods, &#8220;somehow, we&#8217;ve never delivered on the promise of a four-hour workweek at a societal scale. I don&#8217;t expect AI to change that.&#8221;<\/p>\n<p>He further explained: &#8220;What I really appreciate about humans is that our expectations rise, we always want more, we&#8217;ll come up with new things to do, to create for each other, to seek for ourselves. It&#8217;s a relative game; people care a lot about how they&#8217;re doing relative to others.&#8221; Therefore, his conclusion is: &#8220;In a world with superintelligence, we&#8217;re all going to be a lot busier than we expect, we&#8217;ll still complain, but privately we&#8217;ll be happy.&#8221;<\/p>\n<p>The Biggest Pitfall for AI Startups: Only Doing What&#8217;s &#8220;Easy to Win&#8221;<\/p>\n<p>Altman also identified a common pitfall in current AI entrepreneurship: most founders are only using AI to do what&#8217;s &#8220;easy to win,&#8221; such as building AI agents for enterprise verticals, rather than using new tools to tackle truly disruptive ideas.<\/p>\n<p>He encouraged founders to plan for &#8220;things that might only be possible two to four years from now,&#8221; trusting that Scaling Law will continue to hold. &#8220;It&#8217;s a great time to start a company; the soil is very fertile. But equally, there&#8217;s a huge temptation to just apply today&#8217;s agents to grab those &#8216;easy wins.'&#8221; He warned that these areas will be intensely competitive and may not produce the most successful, defining startups of the era.<\/p>\n<p>Three Waves of AI Development and OpenAI&#8217;s Resource Trade-offs<\/p>\n<p>Altman divided AI product development into three phases: the first phase is chatbots like ChatGPT, the second phase is coding agents like Codex, and the third phase is the upcoming wave of AI agents capable of long-term autonomous work and persistent existence, such as AI employees and AI colleagues.<\/p>\n<p>He revealed that OpenAI is internally directing more computing resources, talent, and product power toward key directions like coding agents, and is abandoning some already successful projects to do so. He again explained why Sora was dropped: &#8220;It&#8217;s not that Sora wasn&#8217;t good, but that Coding Agents are more important. This kind of decision has happened multiple times in OpenAI&#8217;s history: we abandoned the robotics project when GPT-3 launched, and we abandoned Sora when Coding Agents took off.&#8221;<\/p>\n<p>Discussing how Codex managed to catch up and surpass Claude Code in competition, Altman said it was once seen as &#8220;a crazy, suicidal mission,&#8221; but the team judged it to have extremely high strategic value because &#8220;coding is so important for recursive self-improvement, not to mention the economic value.&#8221; Today, the vast majority of top programmers he knows are using this model.<\/p>\n<p>The Two Physical Bottlenecks to Achieving &#8220;Abundant Intelligence&#8221;<\/p>\n<p>Altman clearly identified that the biggest physical bottleneck to achieving &#8220;abundant intelligence&#8221; is first transistors\u2014chip manufacturing capability\u2014followed by energy. He admitted to having seriously underestimated the demand for computing resources in the AI era and believes that future AI competition will enter an infrastructure era\u2014requiring not just better algorithms, but also more data centers, larger-scale energy supply, and complete supply chains.<\/p>\n<p>He described an automated infrastructure vision of &#8220;intelligence producing intelligence&#8221;: using the thinking capacity of data centers to drive a robot army to build more data centers. &#8220;If we&#8217;re right about what additional compute can ultimately unlock, that might be a very worthwhile thing to do relative to other uses.&#8221;<\/p>\n<p>Personal AI Vision and a New Hardware Paradigm<\/p>\n<p>Altman also described his vision for next-generation personal AI: listening to meetings around the clock, reading documents, browsing screens, and continuously &#8220;thinking&#8221; while the user sleeps, presenting new ideas and to-do lists the next morning. &#8220;I would push that slider very far. I&#8217;d pay a lot for that.&#8221;<\/p>\n<p>He admitted that the current hardware paradigm, now 50 years old, is not suited for this &#8220;always-on, proactively sensing&#8221; AI form factor, which is why he is interested in new hardware\u2014he wants a device that doesn&#8217;t look out of place in social settings, while being purpose-built for this mode of AI interaction. On this point, he specifically mentioned his collaboration with former Apple Chief Design Officer Jony Ive, saying he learned from him the design philosophy of &#8220;truly studying a problem before trying to find a solution.&#8221;<\/p>\n<p>Vigilance Against AI Authoritarianism and a Commitment to Freedom<\/p>\n<p>Throughout the interviews, Altman repeatedly emphasized that the central struggle of the AI era is &#8220;AI authoritarianism vs. freedom.&#8221; He warned that a very bad situation would arise if a small group of people or companies tried to control AI. &#8220;Every time in human history we&#8217;ve traded freedom for security, it&#8217;s been a net loss in the long run.&#8221; He stated that OpenAI&#8217;s mission is to put the technology in people&#8217;s hands, empower them, let society express ideas, and use this technology in the ways they want.<\/p>\n<p>&#8220;The concentration of AI power is an incredibly scary thing.
