AI is more than just another technology
update; it is transforming entire industries. But without a human-centered AI
adoption strategy, organizations won’t see any benefits. Instead, they risk
increased anxiety, change resistance and stalled implementation.

A study published in Frontiers
of Public Health found that in AI-forward workplaces, employees face
higher stress, more intense work, job insecurity, reduced autonomy and blurred
work-life boundaries. However, researchers also identified significant benefits
for employees using AI, such as increased efficiency, flexibility, and
professional development.

The determining factor? A workplace that promotes a
growth mindset, employee well-being, and psychological safety. The message is
clear: AI transformation increases pressure on workers, but a healthy culture
is the safety valve.

       One incomplete AI strategy

Recently I met with several leaders at a company that was
having challenges with its AI rollout. The chief information officer, the
engineering manager, and the head of marketing were there, looking for
feedback. But one person was missing. I asked, “When you were planning your AI
strategy, was someone from HR in the room with you?” The answer: No.

Their expert on their people and culture was absent, left
out of the AI conversation.

Like most companies, they had built an AI strategy around
the technology. Once the decisions were made about the platform and the path to
adoption, they started thinking about how they were going to get employees on
board. But because they didn’t involve people and culture in the strategy, they
missed critical insights about how AI would affect their workforce.

The proven risk to mental health

According to the TELUS Health
Mental Health Index, which surveys roughly 19,000 workers globally, only 17%
of workers believe AI will reduce their stress. And that small, optimistic
group scored markedly higher on mental health than the worried majority. Read
the inverse: for most of your workforce, AI
is a source of anxiety.

A Pew
Research Center survey found that more than half of U.S. workers are worried
about the impact of AI, with 32% believing AI will lead to fewer career
opportunities for them personally. In addition, 63%
of U.S. workers believe AI will decrease overall job availability. Even
though projections from Goldman Sachs to the World
Economic Forum show that far more jobs will be created by AI than will
be lost, your employees are worried about their jobs.

Training builds confidence and lowers resistance

Workers’ worries, fears and distrust are creating
resistance, feelings that are amplified if they don’t believe that AI will help
them personally. Unless employees are receptive to learning, organizations
won’t see the cost savings and productivity gains that executives are counting
on.

So, how do you break down resistance and help
people be more receptive? Reassure
employees by explaining how mastering AI can help them become more valuable to
the company. Provide the necessary training to help them succeed in their
current role. Often, those same skills will help them throughout their career.

The more people learn, the more capable they become, the
more they will feel in control of their situation. Their engagement,
resilience and receptivity will also climb. Receptive employees are willing to
experiment with AI, provide feedback and help refine how the tools are being
used.

       Organizational support is crucial

Along with providing adequate training, leaders must communicate
clearly and consistently. Explain why AI is being implemented,
how it will affect employees and what steps will be taken to support them
through the transition. Detail your plan for ethical safeguards, training
opportunities and job impacts.

Check in often to see how your team is coping. Ask them
how they are feeling, what resources they need and what their challenges are.
Use their feedback to refine your AI process. For employees who are struggling
to manage their anxiety, share information about the company’s employee
assistance program (EAP).

       Build trust with psychological safety

The third piece is psychological safety, because clear
communication should flow both ways. Organizations must include human oversight
in their adoption strategy, and employees need to feel safe speaking up when
they have concerns.

When AI scales faster than an organization’s capacity to
use it with judgment, mistakes happen. Hallucinations and other AI errors can
undermine workplace trust — in the tools workers are being urged to adopt and the
leaders who are championing them.

Consider what happens when organizations don’t have
proper safeguards:

·
An Air
Canada chatbot invented a nonexistent bereavement-refund policy. The
airline was legally compelled to pay the refunds that its AI bot promised.

·
In April 2026, Sullivan
& Cromwell, one of Wall Street’s most prestigious firms, apologized
to a federal bankruptcy judge for a filing riddled with AI errors.

·
Deloitte
Australia delivered a report to the Australian government that
included AI hallucinations and nonexistent academic references. A few months
later, a Deloitte
Canada report was found to also contain citations from fictional
academic papers.

These weren’t technology failures. They were culture
failures — no one felt safe enough to challenge the AI’s output. When employees
trust their leaders and the organization, they will identify issues before they
turn into expensive mistakes. These high-profile incidents demonstrate why psychological safety is an
operational requirement.

Culture decides how you navigate AI adoption

When AI adoption increases workplace stress, a strong
culture — built on psychological safety, clear communication and employee
well-being — releases that pressure. It gives employees a voice. It builds trust.
It creates space for concerns to be addressed before they become crises.

Organizations with strong cultures adopt AI faster
because employees are engaged in the process, not resistant to it. They’re
willing to learn, willing to experiment, and willing to speak up when something
isn’t working. Organizations with weak cultures resist AI because employees
fear job loss and don’t trust leadership to handle the transition responsibly.

The leaders who protect culture during AI adoption will
have organizations that thrive through the transformation. The ones who treat
AI as a technology upgrade — without considering the human impact — will struggle
with resistance, mistakes, and slower adoption.

Culture decides how your team shows up to work every day,
how they implement change, and how they drive performance. Together, culture
and performance allow you to create enduring business results.

Look for
my upcoming white paper, “Quiet Compliance and the Readiness
Gap: The Impact of AI on Culture and Performance.” It
frames the conversation for boards and C-suite executives who need to
understand the human stakes of AI adoption. The Adoption Gap — the distance
between how fast organizations deploy AI and how ready their people are to use
it responsibly — is the defining leadership challenge of this decade.

About the
Author

Donald Thompson is Managing Director of the Workplace
Options Center for Organizational Effectiveness, host of the High Octane Leadership podcast, and author of The
Employee Engagement Handbook.

Too many organizations are deploying AI without considering how it will affect their employees — their workload, their…

[2
24,25,685,10684
post-125586","post","type-post","status-publish","format-standard","has-post-thumbnail","category-ai","tag-ai","tag-artificial-intelligence","tag-leadership","tag-wral-techwire
["GET
