The benefits are undeniable: speed, efficiency and scale.<\/p>\n<p class=\"p1\">The danger isn\u2019t necessarily sudden or dramatic. It\u2019s quieter, more gradual, invisible and easy to justify along the way: It\u2019s the slow loss of agency inside the company.<\/p>\n<p class=\"p1\">A company loses agency with AI when humans stop setting direction, making judgments and owning outcomes, and instead become passive supervisors of systems that operate with increasing autonomy. No one announces this shift; it happens, one decision at a time.<\/p>\n<p class=\"p1\">As philosopher Marshall McLuhan famously observed, \u201cWe shape our tools and thereafter they shape us.\u201d\u00a0 That insight feels newly urgent.<\/p>\n<p>Why challenging the system matters<\/p>\n<p class=\"p1\">I came from an academic background where questioning assumptions was second nature \u2014 where consensus was something to probe, not celebrate. That mindset has shaped how I hire and how I lead. I look for people who will push back, challenge my reasoning, even when it\u2019s uncomfortable. Strong organizations aren\u2019t built on alignment alone. They\u2019re built on constructive disagreement.<\/p>\n<p class=\"p1\">But AI introduces a new dynamic.<\/p>\n<p>What happens when the most persuasive voice in the room is a system \u2014 one that speaks with confidence, fluency and apparent completeness? And what if no one feels comfortable challenging it?<\/p>\n<p>AI is becoming the enterprise environment<\/p>\n<p class=\"p1\">AI is no longer just a tool; it\u2019s becoming the environment in which work occurs. Enterprises are reorganizing knowledge, workflows and communication to fit how AI systems operate.<\/p>\n<p class=\"p1\">Many are training models on internal data such as brand guidelines, operating procedures and historical decisions. The result is a system that, in some ways, knows the organization more intimately than any one employee.<\/p>\n<p class=\"p1\">That\u2019s powerful. It boosts productivity. It\u2019s also intimidating.<\/p>\n<p>When a system appears to hold full context, questioning it can feel like second-guessing the organization itself.<\/p>\n<p>From cognitive offloading to subtle dependence<\/p>\n<p class=\"p1\">This doesn\u2019t begin with bad intentions. AI accelerates work, improves accuracy and reduces costs. Naturally, we rely on it. Humans have always offloaded thinking when it becomes easier to do so \u2014 trusting GPS instead of maps, using spreadsheets instead of calculators. These shifts are normal, even rational.<\/p>\n<p class=\"p1\">But AI is different.<\/p>\n<p class=\"p1\">It doesn\u2019t just compute; it generates reasoning, language, recommendations and even makes decisions. No one consciously gives up judgment; it simply becomes easier not to exercise it. After all, judgment demands reflection and diligence, AI helps us bypass this cognitive load in seconds.<\/p>\n<p class=\"p1\">A friend once told me how she used an AI assistant to manage her new garden. It chose the plants, scheduled watering and even reminded her to prune. The results were consistent; the garden thrived. But when a rare pest appeared, she didn\u2019t know what to do, not because she lacked time or intelligence, but because she had stopped noticing how things worked. She hadn\u2019t sensed the rhythm of seasons, the feel of dry soil or why some leaves curled before rain.<\/p>\n<p class=\"p1\">The garden was healthy, but her sense of gardening had quietly vanished. She had become a caretaker of AI\u2019s plan, not the garden itself.<\/p>\n<p class=\"p1\">Paradoxically, in trying to use AI as a tool, she had quietly become one, simply executing AI\u2019s instructions. Like any muscle, judgment weakens when it isn\u2019t used.<\/p>\n<p>This isn\u2019t new, but AI accelerates it<\/p>\n<p class=\"p1\">Organizations have always had a tendency to drift toward conformity, a challenge facing corporations everywhere. Employees align around narratives, reinforce shared assumptions and gradually lose external perspective.<\/p>\n<p class=\"p1\">AI doesn\u2019t invent this dynamic; it industrializes it.<\/p>\n<p>How agency erodes<\/p>\n<p class=\"p1\">Agency fades operationally, in ordinary ways:<\/p>\n<p>Decision-making becomes defaulting. Leaders still own decisions but increasingly rely on system recommendations without interrogation.<br \/>\nDisagreement fades. When outputs are coherent and confident, pushing back requires effort and carries risk.<br \/>\nThe organization adapts. Workflows and thinking begin to mirror how the system operates.<br \/>\nJudgment muscles weaken. People grow accustomed to accepting polished answers without questioning them.<\/p>\n<p class=\"p1\">Humans are drawn to confidence, fluency and completeness. AI delivers all three, at scale.<\/p>\n<p>Strengthening agency through design<\/p>\n<p class=\"p1\">The goal isn\u2019t to resist AI, it\u2019s to ensure efficiency doesn\u2019t quietly replace judgement. That\u2019s the leadership challenge of the AI era. And it requires acknowledging something uncomfortable: human nature is part of the risk surface.<\/p>\n<p class=\"p1\">People will default. They\u2019ll trust what looks authoritative. They\u2019ll avoid friction.\u00a0So, how do you design systems that account for that?<\/p>\n<p>Making human intent durable<\/p>\n<p class=\"p1\">This is where governance becomes essential, not as compliance, but as structural protection for human agency.<\/p>\n<p class=\"p1\">In my work, we\u2019re exploring this through what our company call\u00a0Guardian Agents. They don\u2019t just monitor AI systems. They encode human intent \u2014 policy, control and expectation \u2014 and enforce it continuously. They make organizational standards durable, even when humans aren\u2019t directly involved.<\/p>\n<p class=\"p1\">Humans drift. Systems scale. Intent must therefore be defined, challenged, updated when appropriate, and enforced.<\/p>\n<p class=\"p1\">Agency doesn\u2019t vanish. It\u2019s actively designed, protected and maintained.<\/p>\n<p>Designing for human nature<\/p>\n<p class=\"p1\">If AI amplifies human tendencies, leaders must build for those tendencies:<\/p>\n<p>Design to empower disagreement and debate. Make challenge a feature of workflows, not a flaw.<br \/>\nDefine decision rights. Clarify where human judgment overrides system logic.<br \/>\nProtect independent thinking. Reward questioning, debate and original ideas.<br \/>\nTrain for awareness. Teach teams to spot when reliance becomes dependence.<br \/>\nGovern for resilience. Build oversight that reinforces human involvement prior to AI automation.<\/p>\n<p class=\"p1\">These aren\u2019t safeguards against AI. They\u2019re safeguards against human nature.<\/p>\n<p>A leadership imperative<\/p>\n<p class=\"p1\">AI will shape how organizations think and operate, but whether it replaces judgment or strengthens it depends on leadership. The real competitive advantage will lie with companies that harness AI while preserving the ability to challenge it.<\/p>\n<p class=\"p1\">Because agency isn\u2019t lost at one point in time, it\u2019s surrendered gradually, every time we accept what seems easiest instead of asking why.
