Pre-configured industry content, fit-to-standard methodology, and SAP’s managed infrastructure have shortened the delivery timeline for that segment.

The project count is growing fast, and GROW already accounts for the majority of net-new SAP customer acquisitions. In Q1 2024 alone it captured 64% of net-new S/4HANA customers according to SAP’s own earnings reporting: a figure that has held broadly consistent as the mid-market push has accelerated, and adoption in the DACH region doubled in a single year between 2024 and 2025.

RISE with SAP private cloud transformations run on a different timeline entirely. Six to eighteen months is the realistic range, with large brownfield conversions, complex manufacturing programs, regulated-industry implementations, and multi-country rollouts extending to thirty-six months or beyond.

This segment still dominates total consulting activity by revenue and billable days, driven by the roughly 17,000 ECC customers Gartner projects will still not be migrated by 2027, each representing a complex engagement.

The important career point is not that GROW has already taken over the market. By consulting revenue it has not, and will not in the near term. The point is the direction of travel. As mid-market adoption accelerates through 2027 and beyond, and as a portion of the remaining ECC base converts to public cloud rather than private cloud on the basis of lower customisation debt, GROW-type projects will represent an increasing share of available work: particularly for consultants in the first decade of their careers.

The consultants entering the market now, or building their mid-career profile over the next three to five years, will encounter short-cycle public cloud delivery as a routine project type.

One is not necessarily better than the other for SAP careers, but the two segments are not producing equivalent experience, and a delivery record built predominantly in one does not prepare a consultant for the demands of the other.

Understanding which project type you are on, and what it can and cannot give your career, is now a career management question.

Volume of Projects Is Not a Substitute for Depth

The Explore phase on a traditional greenfield or brownfield program involves weeks of iterative workshop discovery: not discovery of what the client thinks their processes are, but of what they actually are, including the unstated requirements, the politically sensitive constraints, and the process variants that nobody put in the original brief.

That discovery builds judgment that transfers to subsequent engagements. Fit-to-standard walkthroughs, by design, shorten this phase to the point where a consultant is primarily validating that the SAP standard is acceptable, not mapping a business from the ground up.

End-to-end process ownership is also distributed differently on short public cloud projects. Data migration, integration design, testing coordination, and cutover planning are handled by specialists, pre-built tooling, and SAP’s infrastructure.

A consultant working on a GROW engagement rarely owns a complete process from design through hypercare. The configuration cycles are short and repeatable, but they are also narrow: not the same as progressive deepening of functional scope.

When configuration work is largely selecting and validating pre-built content, the value the consultant adds is concentrated in specific moments: the fit-gap decision with cost implications, the change management conversation where standard process meets business resistance, the steering committee discussion where a design compromise is being normalized. Those exist on short projects, but they require careful attention to extract the career value they contain.

There is a growing cohort of SAP practitioners who are four or five years into careers built predominantly on cloud-accelerated engagements. Their delivery records are consistent, certifications are current, and their CVs read well. What they have not been tested by is the complexity that emerges from a program where the scope is ambiguous, the stakeholders are not aligned, and the design has to be revised under time pressure.

In our own recruitment activity, clients running complex programs are increasingly looking at this gap during reference calls.

The Gap Between a Credible CV and a Substantiated One Is Widening

At the senior end of the market (Principal Consultant, Solution Architect, Engagement Lead) hiring clients are now asking reference questions that probe decision ownership, design rationale, and how a consultant handled escalation.

A consultant whose experience is predominantly short public cloud delivery cannot always answer those questions with the specificity that complex program clients expect. That is not a failure of the consultant’s ability; it is a gap in the formative experiences their project history has provided.

Consulting firms are also finding it difficult to grade seniority fairly when a consultant’s post-ECC career has been spent entirely in short-cycle public cloud delivery.

The criteria for senior grades were calibrated against experiences that GROW-type projects do not produce: specifically, sustained accountability for business outcomes over a program with meaningful complexity and duration.

Rate pressure is the downstream consequence of this. Fit-to-standard delivery is moving toward commoditization. Offshore and nearshore teams are increasingly handling the configuration cycles that used to be onshore work.

Day rates plateauing, job adverts shifting to broad titles rather than precise requirements, tasks migrating to offshore delivery models: these are the familiar signals of commoditization in any consulting segment, and they are beginning to appear in public cloud SAP deployment work.

Consultants who have built their entire profile in that segment without developing a distinguishing depth are exposed to that pressure with limited options for moving upmarket.

Six Ways to Extract Career Depth From a Compressed Landscape

The answer is not to avoid short projects: they are commercially active, plentiful, and good for utilization. Consultants must instead be deliberate about what they extract from them, and pursue the experiences those projects cannot provide through other routes.

The fit-to-standard model concentrates advisory value in specific moments. The change management conversation where a business stakeholder pushes back against a standard process is one of those moments: and it is more frequent on GROW projects than on bespoke implementations, because the client has less design ownership.

Consultants who handle those conversations well, document the rationale behind the decisions made, and record the business outcomes are building an advisory reference bank from engagements that most consultants treat as configuration work. The fit-gap decision where accepting the standard saves six figures in custom development cost is a case study. Write it down before the project ends, because the detail will be gone in three months.

Document intellectual contribution as it happens, not retrospectively. Short projects move fast and leave thin trails. The fit-gap decision log, the change impact assessment, the data quality exception report: these are the deliverables that distinguish a consultant who designed a solution from one who executed a template. Capturing them during the engagement, in a form that can be anonymized and referenced later, is a discipline that pays accumulating returns across a career.

Most consultants do not do this systematically, which is why the gap between delivery record and demonstrable depth opens up over time.

Pursue at least one complex program in each career cycle. Brownfield conversions with significant custom code remediation, regulated-industry implementations, multi-entity rollouts, and large private cloud transformations are still running, and they are talent-constrained.

The consultants who are credible candidates for those programs command a meaningful rate premium over those who are not, and that is growing as the complexity divide between public and private cloud delivery widens.

A single well-documented complex program provides the reference material that five GROW projects cannot replicate. That is not an argument against GROW work: it is an argument for treating one complex engagement per cycle as a career investment rather than just a commercial transaction.

BTP competence is the most practical cross-deployment bridge available right now. Integration Suite work, CAP-based application development, and Build Process Automation assignments are not shortened in the same way that fit-to-standard configuration is.

They require architectural decisions, iterative development, and cross-system integration testing: the kind of work that generates depth and produces artifacts that substantiate senior-level claims. A functional consultant who develops working BTP literacy moves across public cloud, private cloud, and hybrid engagements without the ceiling that constrains public-cloud-only profiles.

The technical knowledge required is not ABAP-level development. It is architectural understanding of where extensions belong and why, combined with enough hands-on Build or Integration Suite experience to hold a credible design conversation.

Certifications in SAP Cloud ERP, BTP, and Activate are worth keeping current, but above Senior Consultant level the market weights project references and documented delivery outcomes over any certification credential.

Certifications signal intent and demonstrate that a consultant is tracking SAP’s direction: which matters to clients making hiring decisions in a fast-moving landscape. They are not, however, a substitute for the kinds of experience discussed during a reference call.

The change management and adoption work on short GROW projects is the one experience these engagements generate in abundance, and it is undervalued as a career asset.

Persuading business users to accept standard processes they had no hand in designing is harder than it sounds, and the volume of fit-to-standard deployments in the market means that demand for consultants who do this well is growing fast. Building this skill (reading the stakeholder dynamics, managing resistance without eroding timeline, and documenting adoption outcomes post go-live) produces a profile that is directly relevant to a segment of the market expanding rapidly in size and commercial importance.

The Market Is Splitting

The SAP services market is dividing between high-complexity advisory delivery and commoditized template execution, and the two halves are heading in different commercial directions.

The commoditized segment is price-pressured and increasingly subject to offshore delivery models. The high-complexity segment of large enterprise transformation, regulated industries, private cloud programs with architectural challenge, is talent-constrained and rate-resilient, because the supply of consultants who can operate there is not growing as fast as demand.

Basis Technologies’ independently modeled forecast, published in late 2025, projects that only 57% of ECC customers will have completed their S/4HANA transformations by the end of 2027: leaving a pipeline of complex migration work running well into the extended support window through 2030.

The post-2027 market is not a sudden demand cliff. It is a gradual reconfiguration toward application management, continuous optimization, and BTP-driven extension work, all of which reward the kind of depth that short projects do not provide.

Deliberate Is the Operative Word

The consultants who come through this period well are not those who avoided short projects.

They are those who were deliberate about what they extracted from them, and deliberate about seeking the experiences those projects could not provide.

A career built on public cloud delivery with advisory depth, documented intellectual contribution, and at least one complex program in the reference bank is a strong career. The same delivery record without those elements has a career ceiling.

The shift in project timelines is not reversing. The tools, methodology, and pre-configured content that shorten public cloud deployments will only become more capable. What that means is that the formative experiences which used to accumulate passively across a long program now require active pursuit.

If you are an SAP professional looking for a new role in the SAP ecosystem our team of dedicated recruitment consultants can match you with your ideal employer and negotiate a competitive compensation package for your extremely valuable skills, so join our exclusive community at IgniteSAP.

SAP’s project landscape has split into two segments operating under fundamentally different rules, and the gap between them…

[21036
26682,26683,21870,26684,22072,9695,21872,21093,22075,26685,21874,21875,26686
post-25957","post","type-post","status-publish","format-standard","has-post-thumbnail","category-sap","tag-career-strategy","tag-grow-with-sap","tag-ignitesap","tag-rise","tag-rise-with-sap","tag-sap","tag-sap-ai","tag-sap-btp","tag-sap-business-technology-platform","tag-sap-consulting","tag-sap-s-4hana","tag-sap-s-4hana-cloud","tag-short-sap-projects
["GET
