SAP has pushed back maintenance deadlines before (the most recent extension moved the date from 2025 to 2027) which gives experienced consultants understandable grounds for skepticism, but the commercial reasoning has changed since 2020.

SAP’s revenue model has shifted substantially toward cloud subscriptions, and its own financial targets depend on converting the remaining ECC base to RISE, so the commercial incentive to keep extending the deadline has disappeared.

The alternatives to migrating before December 2027 exist but involve costs.

Extended Maintenance runs through 2030 at approximately a 2% cost uplift on annual maintenance fees excludes new functionality and innovation but retains legal and regulatory updates. Customer-Specific Maintenance (the default tier for customers who do not opt into Extended Maintenance) drops legal compliance updates entirely.

The Private Edition Transition Option, announced in February 2025, extends support to 2033 for customers who commit to a RISE with SAP private cloud contract and complete their database migration to HANA by 2030.

SAP has been explicit that this is a bridge for complex enterprises, not a general-availability extension, and that it requires the Max Success Plan from 2031 onwards at a further pricing uplift.

The Remaining Runway

A brownfield system conversion for a large, multi-country enterprise typically requires 18 to 30 months from project kick-off to go-live.

A greenfield implementation at comparable scale runs 15 to 24 months.

Selective Data Transition sits broadly in the same range as greenfield, with variability driven by data scope and phasing decisions.

Horváth’s study of 200 SAP customer companies found that projects run on average 30% longer than originally planned, and that fewer than one in ten companies that have completed their migration finished on schedule. ASUG’s 2024 member research found costs exceeded original budgets in 49% of completed migrations, with consulting fees identified as the primary source of overrun.

A large enterprise starting its migration program today is looking at 18 to 30 months of delivery time against a remaining window of 18 months before mainstream maintenance ends.

For a large enterprise brownfield conversion, that window requires either a scope reduction that accepts technical debt carried forward into S/4HANA, a parallel run into Extended Maintenance while the project completes, or an acceleration that the current resource market makes increasingly difficult to guarantee.

The scarcest delivery roles (S/4HANA Finance specialists, data migration architects, cutover leads with live S/4HANA go-live experience, and BTP extension developers) are already subject to partner queue compression and rate inflation across a range of 10% to 50% depending on seniority and specialism.

Gartner projects 17,000 ECC customers will not have migrated at the December 2027 deadline, representing approximately half the original ECC customer base. By 2030, around 13,000 will still be running ECC in some form. DSAG’s investment survey data shows that nearly half of remaining ECC users in the DACH region are targeting 2030 rather than 2027 as their migration completion date, so the migration wave does not tail off at the end of this year.

Two Markets Running Simultaneously

The consulting market is splitting into two markets rather than transitioning cleanly from migration to optimization.

One market, which is large in volume, sustained through 2030 and beyond, is the continuing ECC-to-S/4HANA migration workstream driven by extended maintenance customers, late movers, and the complex enterprise segment that will use the Private Edition Transition Option to buy time to 2033.

The other market, growing now, accelerating through the early 2030s, is the post-migration workstream: version upgrade and release currency management, clean core remediation for brownfield clients who carried customization debt forward, BTP extensibility projects, AI enablement, and AMS run-and-operate.

Both markets are active simultaneously, and the consultants building the strongest commercial positions in 2026 are those developing capability across both rather than treating them as sequential phases.

The Version Currency Problem

SAP’s biennial release cycle creates a consulting workstream that is entirely outside the ECC migration conversation and is consistently underestimated by consultants planning their next move.

S/4HANA private cloud versions 1709, 1809, 1909, and 2020 reached end of mainstream maintenance in December 2025. The current supported release is S/4HANA 2025, with mainstream maintenance running through 2030.

Every organization that went live on an early S/4HANA version is now either managing a version upgrade project or running an unsupported system, and a version upgrade is not a support package stack update. It requires custom code impact analysis via the ABAP Test Cockpit, Simplification Item checks through the Software Update Manager, and functional regression testing that demands experienced S/4HANA consultants who understand what changed between versions.

As the initial migration cohort, including organizations that went live in 2019 through 2022, enters its first major upgrade cycle, this workstream will grow independently of and alongside the ECC migration pipeline.

For consultants with S/4HANA functional knowledge and familiarity with the SAP Readiness Check process, upgrade projects are accessible and well-remunerated work that does not require prior involvement in an ECC-to-S/4HANA migration to enter that subsection of the market.

What the Market Is Paying For

S/4HANA Finance is the single largest demand category by a meaningful margin.

The reason is that the vast majority of S/4HANA implementations begin with Finance, and the data model changes in S/4HANA Finance are substantial enough that ECC FI/CO experience does not transfer directly without additional investment.

The Universal Journal consolidates what were previously separate tables in ECC into a single source of financial truth, and Group Reporting replaces the legacy consolidation tools entirely.

These require relearning how the core financial architecture works, which is why experienced FI/CO consultants who have made that investment are commanding the rates they are. The next most in demand S/4HANA roles are technology and integration, data migration specialists, and Order-to-Cash.

The distinction hiring managers and system integrators draw between training and delivery experience is worth understanding clearly before investing in either.

What they ask for in interviews is not only certification, but specific evidence of project phase involvement: a named client, a defined workstream, descriptions of decisions made under pressure and problems that required improvisation.

A consultant who completed an S/4HANA Finance certification and worked through scenarios in a CAL sandbox has done something valuable, but it does not answer the question a delivery lead is actually asking, which is whether this person has acted professionally during the pressure of cutover.

The path to realizing that credibility is through the project roles that require ECC-experienced consultants without requiring prior S/4HANA delivery: data migration workstreams benefit directly from deep ECC process knowledge, functional UAT support roles are accessible to consultants who know the business processes, and cutover management support work is one of the most direct routes from ECC fluency to documented S/4HANA go-live involvement.

The Technical Consultant’s Bridge

Classic ABAP custom code development is no longer a skill the majority of the S/4HANA market needs, and consultants whose technical repertoire sits in that space need a specific plan to update and augment those skills.

The market is buying clean core extensibility: the ability to build side-by-side extensions on BTP that leave the S/4HANA core untouched and upgrade-safe, which is the architecture SAP now mandates. The technical bridge is the ABAP RESTful Application Programming Model (RAP), Core Data Services (CDS views), and the Cloud Application Programming model (CAP) on BTP.

Demand for certified ABAP Cloud developers has grown year on year, with BTP-focused technical roles attaining higher rates than equivalent traditional ABAP positions.

The certification path is the SAP Certified Associate, Back-End Developer, ABAP Cloud (C_ABAPD). A structured six-month development program including CDS fundamentals, RAP business object development, CAP microservices on BTP, and a working side-by-side extension as a portfolio piece is achievable for an experienced ABAP developer using SAP Learning Hub, the SAP developer tutorial library, and a BTP trial account.

What to Build Before Year-End

The SAP S/4HANA for Financial Accounting Associates certification (C_TS4FI series) is the credential that shows credible S/4HANA Finance readiness to hiring managers, and the Universal Journal and Group Reporting learning paths on SAP Learning Hub provide the content to prepare for it.

To get hands-on access, the SAP Fully Activated Appliance provides a pre-configured S/4HANA system with master data and transactions loaded, and working through Finance scenarios in that environment (posting documents, running reports, exploring the Universal Journal structure) produces the kind of practical familiarity that interviewers want to see.

For consultants whose module is outside Finance, the same principle applies: identify the specific data model and process changes in your area between ECC and S/4HANA, find the SAP Learning Hub path that covers them, and pursue the bridge project roles in your module that provide documented go-live involvement.

BTP awareness at the functional level is worth building even for consultants who have no intention of becoming developers.

BTP appears in project conversations as the destination for custom logic that cannot reside in the S/4HANA core, and a functional consultant who understands what BTP is, what it replaces, and how extension projects are scoped is very useful in those conversations.

Contracting Beyond 2027

The post-migration market has a characteristic that independent contractors should factor into their planning now.

AMS and managed services work, which will grow as the first migration cohort moves into steady-state operations, is sold and delivered on multi-year contracts with defined SLAs, a commercial model that favors SI employment over independent contracting.

Project-based work will continue in volume through 2030, but the balance will gradually adjust.

The post-migration project types that remain naturally accessible to independent contractors are BTP extensibility engagements, clean core remediation programs, version upgrade projects, and post-go-live optimization work: all of which are currently commissioned as discrete projects rather than embedded in long-term managed service contracts.

A contractor whose pipeline is currently dominated by ECC migration work is not facing an immediate cliff, but the medium-term commercial question is whether to build SI relationships that provide sub-contract access to the AMS market, or to concentrate on the project-based post-migration workstream where independent delivery remains the norm.

The eighteen months left before the December 2027 deadline are not the end of the S/4HANA market. They are the peak of one phase and the opening of another that will run for the better part of a decade.

The consultants who get ahead of this are the ones who use the next months to add verifiable S/4HANA delivery experience, understand the version currency obligation their clients are already facing, and start building the BTP awareness that the post-migration market will treat as standard.

The opportunity is substantial. The constraint, as it has been throughout this transition, is the supply of consultants who have made the necessary investment.

If you are an SAP professional looking for a new role in the SAP ecosystem our team of dedicated recruitment consultants can match you with your ideal employer and negotiate a competitive compensation package for your extremely valuable skills, so join our exclusive community at IgniteSAP.

Mainstream maintenance for ECC 6.0 EHP 6 to 8 ends on 31 December 2027.
