Following is a real world case study in what it takes to navigate inflection points, recognize when the old roadmap no longer applies, and take decisive action before it\u2019s too late. For founders staring down uncertainty, this story offers an inside look at the high stakes decisions that separate companies that fade from those that move ahead.<\/p>\n<p>Scott Tsangeos didn\u2019t set out to build software for strength coaches. In fact, the original vision for<a class=\"color-link\" href=\"https:\/\/www.projectolympus.app\/\" target=\"_blank\" rel=\"nofollow noopener noreferrer\" data-ga-track=\"ExternalLink:https:\/\/www.projectolympus.app\/\" aria-label=\"Olympus\"> Olympus<\/a> was to give strength training athletes the kind of digital community that endurance athletes had in <a class=\"color-link\" href=\"https:\/\/www.strava.com\" target=\"_blank\" rel=\"nofollow noopener noreferrer\" data-ga-track=\"ExternalLink:https:\/\/www.strava.com\/\" aria-label=\"Strava\">Strava<\/a>\u2014a sleek, social platform where lifters could log workouts, share progress, and connect with others in the strength world. It never occurred to him he would need a major pivot for his company to survive.<\/p>\n<p>\u201cThere was this glaring hole,\u201d <a class=\"color-link\" href=\"https:\/\/www.linkedin.com\/in\/tsangeos\/\" target=\"_blank\" rel=\"nofollow noopener noreferrer\" data-ga-track=\"ExternalLink:https:\/\/www.linkedin.com\/in\/tsangeos\/\" aria-label=\"Tsangeos\">Tsangeos<\/a> says. \u201cStrava had completely overlooked strength training, and I felt like that created a massive opportunity.\u201d<\/p>\n<p>It did\u2014just not the kind he expected.<\/p>\n<p>A Community Without Scale<\/p>\n<p>Scott Tsangeos at Northwestern University&#8217;s VentureCat, its annual student startup challenge, at the Kellogg Global Hub. May 22, 2024.<\/p>\n<p>Joel Wintermantle<\/p>\n<p>Olympus launched with a clean interface, a loyal early user base, and a bold mission to unite the strength community online. But the product quickly ran into two existential challenges.<\/p>\n<p>First, growth stalled. \u201cThe users we had loved the product\u2014and most of them still use it\u2014but we struggled to create virality,\u201d says Tsangeos. \u201cThis kind of product lives or dies on network effects, and we didn\u2019t crack the code on social growth.\u201d<\/p>\n<p>Second, consistently generating revenue was a challenge. Without scale, ads weren\u2019t feasible, and the product wasn\u2019t feature-rich enough to justify a premium subscription. \u201cWe were skeptical of compromising the user experience with advertising,\u201d Tsangeos told me. \u201cIn hindsight, I would\u2019ve brought in someone with deep digital marketing or influencer experience. Instead, we tried to hack it ourselves.\u201d<\/p>\n<p>By the end of that chapter, Olympus was at a fork in the road. \u201cIt was either figure something out that worked\u2014or shut down. The team morale stayed strong because we loved the product. (Photo by Keith Gillett\/Icon Sportswire via Getty Images)<\/p>\n<p>Icon Sportswire via Getty Images<\/p>\n<p>The lifeline did not come from a pitch deck or a VC meeting\u2014but from a cold email.<\/p>\n<p>Since he was a graduate student, Tsangeos reached out to the head of <a class=\"color-link\" href=\"https:\/\/nusports.com\/sports\/2015\/3\/18\/GEN_2014010164\" target=\"_blank\" rel=\"nofollow noopener noreferrer\" data-ga-track=\"ExternalLink:https:\/\/nusports.com\/sports\/2015\/3\/18\/GEN_2014010164\" aria-label=\"Northwestern University\u2019s Olympic Sports Performance\">Northwestern University\u2019s Olympic Sports Performance<\/a>. \u201cI asked how they tracked training data. And their answer shocked me,\u201d he says.<\/p>\n<p>Coaches preferred pen and paper over apps. It was faster, more flexible, and less distracting for athletes. But they knew they were missing out on something big: data. They needed software that could turn handwritten notes into actionable performance insights\u2014something that could reduce injury risk, track progress, and improve outcomes, but without changing the way they worked.<\/p>\n<p>\u201cThey basically told us the ideal product,\u201d Tsangeos says. \u201cIt was a wake-up call. We had been building something cool. But this was something that was actually needed.\u201d<\/p>\n<p>Burning the Boats<\/p>\n<p>The Olympus team <a class=\"color-link\" href=\"https:\/\/www.forbes.com\/councils\/forbesbusinesscouncil\/2024\/12\/17\/eight-steps-to-pivoting-with-purpose-and-for-profit\/\" data-ga-track=\"InternalLink:https:\/\/www.forbes.com\/councils\/forbesbusinesscouncil\/2024\/12\/17\/eight-steps-to-pivoting-with-purpose-and-for-profit\/\" target=\"_self\" aria-label=\"pivoted\" rel=\"nofollow noopener\">pivoted<\/a> fast\u2014and hard.<\/p>\n<p>\u200bThey realized they needed to turn the handwritten data into insights via software\u200b. Now coaches collect the completed workout cards\u200b, and scan them to get a digital PDF which they upload into \u200bthe software\u200b; it read\u200bs the handwriting and create\u200bs charts, dashboards, and analytics. The coaches can then analyze trends and performance metrics on the web portal. Olympus also sends the results to a <a class=\"color-link\" href=\"https:\/\/apps.apple.com\/us\/app\/olympus-workout-tracker\/id6446816909\" target=\"_blank\" rel=\"nofollow noopener noreferrer\" data-ga-track=\"ExternalLink:https:\/\/apps.apple.com\/us\/app\/olympus-workout-tracker\/id6446816909\" aria-label=\"mobile app\">mobile app<\/a> for the athletes to review. The original mobile app, built for consumers, found new life as a tool for athlete engagement and remote training.<\/p>\n<p>\u201cWe had to be decisive,\u201d Tsangeos says. \u201cIt was pivot or die; the choice was clear. We didn\u2019t hedge. Morgan Engel\/NCAA Photos via Getty Images)<\/p>\n<p>NCAA Photos via Getty Images <\/p>\n<p>The problem Olympus now solves is far more specific\u2014and salient&#8211;than before.<\/p>\n<p>\u201cCoaches are expected to build faster, stronger, more resilient athletes, and while their coaching is elite, they leave a lot on the table when it comes to using performance data and analytics. We help them do that without forcing them to change how they work,\u201d Tsangeos explained.<\/p>\n<p>Since the<a class=\"color-link\" href=\"https:\/\/www.forbes.com\/sites\/sergeirevzin\/2025\/05\/07\/3-ways-to-pivot-your-startup\/\" data-ga-track=\"InternalLink:https:\/\/www.forbes.com\/sites\/sergeirevzin\/2025\/05\/07\/3-ways-to-pivot-your-startup\/\" target=\"_self\" aria-label=\"pivot\" rel=\"nofollow noopener\"> pivot<\/a>, Olympus has raised a small friends and family round, secured multiple grants and accolades, and expanded its footprint with high school and collegiate coaches nationwide. Monthly revenue has climbed steadily since relaunching in January.<\/p>\n<p>And the product development approach has matured, too.<\/p>\n<p>\u201cThere\u2019s a huge difference between someone saying they love your free product and someone actually paying for it,\u201d Tsangeos says. \u201cEarly on, we mistook positive feedback for product-market fit. Now, we sell before we build. We validate that customers are willing to pay, then prototype the solution.\u201d<\/p>\n<p>Advice to Founders: Bet Big or Go Home<\/p>\n<p>Looking back, Tsangeos believes many early-stage startups die not from one bad decision\u2014but from death by a thousand hedges. They are often afraid to <a class=\"color-link\" href=\"https:\/\/foundersnetwork.com\/pivot-startup\/\" target=\"_blank\" rel=\"nofollow noopener noreferrer\" data-ga-track=\"ExternalLink:https:\/\/foundersnetwork.com\/pivot-startup\/\" aria-label=\"pivot\">pivot<\/a> \u2013 and they are really afraid to pivot significantly. But that can be a huge mistake.<\/p>\n<p>\u201cIf you\u2019re going to pivot, burn the boats,&#8221; he told me. &#8220;As a startup, you can\u2019t afford to straddle two directions. I\u2019d rather fail fast and hard than compound small failures until it\u2019s too late to fix.\u201d<\/p>\n<p>Olympus is far from the company it started as\u2014but for Tsangeos, that\u2019s the point: \u201cThe product changed. The market changed. What didn\u2019t change was our mission to serve athletes.
